How the dated checklist works

The freeze exists because peak traffic runs the last thing you shipped. A discount app installed on the Tuesday before Black Friday will be the first ticket when codes stack. A homepage rebuild the same week will be the first ticket when mobile menu, sale badges, or a countdown timer regresses. Sign this gate when merchandising can point at every promoted SKU and say how many units you will sell, where those units live, and what happens when they run out.

Last year’s units sold are a floor, not a forecast, if you stocked out. Accuracy outranks a cheap rate once you are already converting. If you print “dispatch tomorrow” you need Saturday labour, packing supplies, and a carrier cut-off that survives the volume you are buying ads against. If the 3PL’s last intake is Friday noon, the site cannot promise Friday night.

Walk the physical path once with the people who pick:

  1. Where the A-grade promoted SKUs sit, and whether the pick path still works when those locations empty.
  2. How mixed-carrier or multi-box orders get tracking into Shopify without staff inventing extra fulfilments.
  3. Which Flow, ERP, or 3PL rule decides an order is allowed to leave, especially when fraud tools and address validation sit in the middle.

Fulfilment release logic that lives in five apps will stall the first time volume spikes. You do not need a new system of record in October. You need one named path and a person who can override it at 21:00.

Update the FAQ, confirmation email, and checkout delivery description with the same dates. If a carrier later slips, change the public sentence in one place and stop selling a speed you cannot keep.

Gate 4: Prove checkout, discounts, and payments on a real order

Sign this gate when a phone can complete the exact offer you plan to run, including the ugly combinations.

Run at least four live checkouts, then refund them: guest checkout with an automatic discount and standard shipping; Shop Pay with a discount code and expedited shipping; a gift card plus a stacked promotion you will actually advertise; and a market or currency you care about if you sell through Shopify Markets.

Watch the money path, not only the thank-you screen. Confirm Shopify Payments or your gateway settles, the discount line is correct, shipping tax matches the policy, and the order lands in the 3PL with the right SKU. Fraud review is part of this gate. A queue that is fine on a Tuesday will age out on Friday night if nobody owns it. If checkout still needs a new Function or UI extension to make the offer true, that work belongs before Gate 1. Shipping a checkout change inside the freeze turns Gate 4 into an incident.

Gate 5: Staff support, returns, and the war-room rota

Sign this gate when CX can show a named person for every hour the store will take paid traffic, plus macros for the tickets you already know you will get.

Peak tickets cluster: Where is my order, the discount did not apply, the variant is gone, the parcel is split, I want to return a gift. Write those answers into Shopify Inbox instant replies, the FAQ, and a short internal macro list. Turn on order-status self-serve so the queue is not a tracking desk.

Publish the return window where the buyer is looking while they still have the card out: PDP, FAQ, and the confirmation email. An extended holiday return is an operations cost, so put the date on the same sheet as inventory and keep merchandising from advertising a deal finance cannot absorb on the way back.

Write the war-room rota as named hours on a calendar rather than an informal Slack channel. Name who watches checkout errors, who can pause a discount, who can stop a campaign, and who can change the shipping sentence. Overnight coverage is the row brands skip, then rediscover at 01:00 when a code goes viral on a market you did not staff.

Gate 6: Run the peak window and close with a written debrief

Once the five gates are signed, the live job is to keep them true.

On a shared board, refresh every two hours through the heavy days:

  • Checkout errors and discount misfires
  • Inventory remaining versus the oversell rule
  • 3PL backlog versus the printed dispatch promise
  • Fraud-review age
  • Support queue time
  • Purchase pixels versus paid orders

If a SKU hits the oversell rule, hide it and cut spend in the same hour. If a carrier slips, rewrite the public promise and email people who already paid for a speed you lost. If pixels go quiet while Shopify still shows orders, treat that as an ads-reporting incident, not a conversion collapse.

After Cyber Monday, write a debrief while the tickets are still in living memory. Capture sell-through against the buffer, refund and return reasons, which discounts stacked, which gates you would date earlier, and which freeze exceptions you would refuse next year.
